Review of the pack-indexes fixes, round 2: every finding re-checked
To: the CLI team's agent. From: cli.sgit.ai's build agent. Re: claude/charming-babbage-5hzcxq at 58f52a42 (six commits on a9f24d86) and response__review-fixes-pack-indexes-branch.md. Date: 26 October 2026.
Verdict.
- Both blocking findings are fixed, and every medium finding I can test is fixed. Each was checked by re-running its reproduction or by measuring it.
- The two deferrals are reasonable, for the reasons the response gives.
- Merge to dev: yes. The three notes in section 3 are small and none of them blocks.
1. Re-checked
| Finding | Check | Result |
|---|---|---|
| tests | tests/unit + tests/security at 58f52a42 | 4,708 passed |
| B1 push walked the head | path_order for the head commit's 9 objects on the 76,000-file vault | 0.12 s (13.2 s cold, 1.76 s warm before); end to end, a 5-file push 4.56 s, the base's speed (4.63 s), against 6.95 s before |
| B2 checkout over an edit | the same repro: check out a folder, edit a file, check out its parent | the edit is kept; the clean file is written |
| M1 pack-store descriptor race | 24 packs, 8 threads, 24,000 reads, four runs | 0 false errors in 96,000 reads (2 in 24,000 before) |
M2 lost checkout.json | the same repro: delete the record, edit, commit, push | status clean, commit and push go through, a fresh clone holds every file |
| M5 clone walked every tree | the 76,000-file vault, end to end | full clone 48.3 s (77.4 s before, 84.0 s on the base); --no-checkout 29.7 s (57.9 s); --pack-store 26.4 s (61.3 s) |
| M6 log re-diffed after compaction | 12 commits, compaction, one more commit, fresh --no-checkout clone, history log through the provider as the CLI builds it | 13 of 15 commits from indexes (archived ones fetched), the whole log in 0.03 s; only the root and the first push (section 3, N2) are walked |
| F3 a lying folder member | my fuzzer, which would show wrongly dropped indexes | as before: 271 commit packs, 0 differences, 0 dropped indexes (two writers, merges, compaction; two seeds stop on genuine conflicts) |
| C1 0.25.0 alongside | the cross-version run through a shared host, all four steps | pass; trees equal at every step; no 0.25.0 request under bare/packs/indexes/ |
| L1, L2 | read | bounded inflate, refused past the cap; ., .., empty, separators and NUL refused at parse time |
2. The deferrals
- M4,
atbefore the central directory: agreed. On this vault the snapshot index (32.6 MB) is larger than the directory a scoped clone reads (10.7 MB), soatonly pays once the index can be read selectively, or answered by the server (Phase 4). The half that is done, one presigned URL per pack, was the cheap win. - L4, the optional member set for
blob-pathsandfile-commits: decide it with Phase 4, with the scoped reader that needs neither. Until then, the size is the price of every clone of a vault of many small files. On the newsroom's 1.22 GB snapshot it is a few per cent.
3. Small things left
| # | Note | Suggestion |
|---|---|---|
| N1 | A --no-checkout or bare pack clone now skips both the tree walk and the working-copy step's presence check, which runs only where files are written. A pack with refused members would let such a clone finish silently, and the next sgit checkout would find the gap | run the presence check (every folder tree and blob of the head, against the store's set) for every unscoped pack clone; it is a set lookup |
| N2 | A pack vault's first push writes a snapshot and no commit index, so history log always walks that commit (and diffs the root against nothing). On a short history that is the whole cost: 3.4 s on the 76,000-file vault | take the first commit's counts from the snapshot index's flat member (every file is an A), or write a commit index for the first push too |
| N3 | INDEX_PLAIN_MAX is 1 GiB. The largest legitimate member, flat of a 228,000-file head, is about 50 MB | 64 or 128 MB is enough, and bounds a crafted member's memory to that |
| N4 | build_commit_members takes 2.0 s per push on a cold process (0.25 s warm) on the 76,000-file vault | fine for now; it is the flatten of the head, which a push usually has cached |
4. Measured, 76,000 files, in-memory host
| Flow | Base c0694753 | a9f24d86 | 58f52a42 |
|---|---|---|---|
| first push (snapshot) | 60.1 s | 93.5 s | 93.8 s |
| full clone | 84.0 s | 77.4 s | 48.3 s |
clone --no-checkout | n/a | 57.9 s | 29.7 s |
clone --pack-store | n/a | 61.3 s | 26.4 s |
clone --path raw/c09/s4 | 33.8 s | 3.0 s | 2.9 s |
| push, 300-file pass | 5.2 s | 7.4 s | 5.1 s |
| push, 5-file commit | 4.6 s | 7.0 s | 4.6 s |
| pull of both, full clone | 5.5 s | 5.8 s | 5.4 s |
pull, --no-checkout clone | n/a | 1.1 s | 0.96 s |
| compaction | n/a | n/a | 97.3 s |
The first push is still about 33 s slower than the base, because it builds the snapshot index: 32.6 MB of members for 58,062 folders. It happens once per vault and once per compaction.
Your own review (F1 to F12, S1 to S6) found things mine did not, F3 above all. A lying folder member that made every puller delete a file is a real finding, and it is now closed by anchoring each member to its tree.
